Fulfillment Puts Different Demands on Pallets
Retail and e-commerce fulfillment is a world of speed and density. Distribution centers receive full pallets, break them down into cases and eaches, and reship in a constant churn. Pallets in this environment are handled more, racked higher, and moved faster than in slower industries, and that pace exposes any weakness in the pallet quickly.
The rise of e-commerce has intensified this. Instead of shipping full pallets to a handful of stores, fulfillment centers now pick individual items for individual orders, which means pallets spend more time in high-density racking and get touched by more equipment. A pallet that would last years in a quiet warehouse can take a beating in a fast fulfillment operation.
The consequence is that fulfillment operations care less about the lowest possible pallet price and more about reliability and fit. A pallet that jams a conveyor or fails in a rack does not just cost the pallet, it costs the throughput of an expensive automated line, and that arithmetic favors quality and consistency.
Racking Compatibility Is Everything
Modern fulfillment centers store product in tall racking, and not every pallet is safe to rack. Racking often supports a pallet only at its edges, on beams, which means the pallet has to carry its load while bridging a gap rather than resting flat on the floor. A pallet with weak stringers or gapped deckboards can sag or fail when racked even though it holds up fine on the ground.
This is why racking-grade pallets matter. Bottom deckboard coverage, stringer strength, and overall stiffness all determine whether a pallet is safe in a beam rack. Using floor-grade pallets in racking is a genuine safety hazard, risking a collapse that endangers workers below and destroys product. Fulfillment operators should specify racking capability explicitly when they source.
Automated storage and retrieval systems push this even further. ASRS equipment expects a narrow band of pallet dimensions and condition, and a pallet slightly out of spec can jam the system. For automated fulfillment, tightly sorted, consistent pallets are not a luxury; they are a requirement for uptime.

The most common footprint in North American general distribution is the 48-by-40-inch pallet, and much of retail fulfillment is built around it.
Sticking to a dominant standard footprint pays dividends in interchangeability. It means recycled pallets slot into the same slots as new ones, retrieval and reuse are easier, and you are not maintaining separate systems for oddball sizes. Nonstandard sizes have their place for specific products, but they add friction everywhere they touch.
For operators, the practical advice is to standardize aggressively where you can and reserve custom sizes for genuine exceptions. A recycler with deep inventory in the standard footprint can keep a fulfillment operation supplied through demand swings, which is exactly what a fast-moving center needs.
Surviving High Throughput
The sheer number of touches in fulfillment means durability matters differently than in slow-moving industries. A pallet in a fulfillment center might be lifted, set down, racked, retrieved, and moved dozens of times in a short life. Cumulative wear, not a single dramatic failure, is often what takes these pallets out of service.
Well-reconditioned recycled pallets are well suited to this because they can be repaired repeatedly. When a deckboard cracks or a stringer splits, the pallet goes back into the repair stream rather than the landfill, and it returns to service. That repairability is a durability strategy in its own right, extending the useful life of each pallet across many cycles.
The key is a supplier who grades consistently and repairs properly, so the pallets entering your operation start strong and the ones leaving get restored rather than discarded. High throughput rewards a steady stream of dependable pallets far more than an occasional bargain lot of questionable ones.
Reverse Logistics and the Returns Wave
E-commerce generates returns at rates that dwarf traditional retail, and returns come back on pallets too. That creates a reverse flow of both product and pallets that a fulfillment operation has to manage. Empty and mixed pallets accumulate quickly, and without a plan they pile up in yards and dock areas, consuming space and tying up capital.
A well-run recovery program turns that pile into value. Instead of paying to dispose of used pallets, a fulfillment center partners with a recycler who retrieves, sorts, and either redeploys or recycles them. Good ones return usable pallets to the operation and grind the rest into mulch or fuel, closing the loop and keeping the yard clear.
This is also where sustainability and efficiency align. Clearing the pallet backlog through recycling reduces disposal cost, frees dock space, and produces the diversion numbers that retail sustainability teams increasingly need to report. It is one program that pays off on cost, operations, and reporting simultaneously.
Designing a Fulfillment Pallet Strategy
A strong fulfillment pallet strategy comes down to a few decisions made deliberately. Standardize on a dominant footprint. Specify racking-grade or automation-grade pallets where your equipment demands it, and do not cut that corner. Choose a supplier who grades consistently and can keep you supplied through peaks. And put a real reverse logistics program in place so empties become recovered value instead of clutter.
Done well, this delivers the reliability that fast fulfillment lives on while keeping cost in check through recycled supply and repair. The most efficient operators are rarely the ones buying the absolute cheapest pallet; they are the ones whose pallet program runs so smoothly it never becomes a bottleneck.
